The original idea was that Zira and Kiara are one person, Simba doesn't know that, he likes Kiara and hates Zira, in the end Simba is hanging on the cliff edge and Zira pushes Simba off the cliff.
I changed the plot and left the open - well, almost open - ending, maybe I changed the idea too much, Everything Productions 2004, I'm sorry if you don't like how it turned out.
Plot (many things are not shown, the video doesn't show the story in chronological order)
Zira and Kiara are one, Zira can change looks and be Kiara. And not only can, Zira has to change to Kiara once a day and after a few hours turn into her "Zira form", otherwise she suffocates.
Zira doesn't know why she can't shape-shift like that, maybe she was born like this, maybe somebody put a spell on her.
Zira's parents loved her, but they were terrified by this ability and little by little stopped being near Zira, they still brought Zira food and tried to teach her hunting, but then they ran away. Others in Zira's pride preferred not to approach, so Zira was almost always alone.
She learnt how to hunt very early and was able to take care of herself, so she left. It was still hard living on her own, Zira tried her best.
Once when she was in her Kiara form she met Simba and his sister Nala. They played, Simba and Zira really liked each other, and in time fell in love.
Zira met Simba and Nala only as Kiara, she didn't really know how to tell them about her other form.
Once she finally decided to tell them and approached Simba and Nala in her Zira form (Vitani is a teenager Zira here). Zira tried to explain, but Simba and Nala didn't like her, they didn't believe her and just left in disgust, thinking that this new outlander is weird and ugly.
Zira realized Simba and Nala would never understand and accept her, just like her parents, just like everybody in her pride. Heartbroken, she ran away.
However she wanted a place to live, a good place with enough food and water. The Pridelands fitted perfectly and Simba was the heir.
Zira made a plan: she keeps meeting Simba as Kiara until he marries her, in the same time she often approaches him as Zira. Zira united some outlanders, hungry lionesses and lions who wanted to take over the Pridelands. They never saw Zira in Kiara's form.
The only one who knows about Zira's secret is Kovu, an orphan cub she found and adopted. He is the only one who accepted Zira and the only one Zira actually trusts.
Simba knew about this group and he hated it, he saw Zira as a threat, an enemy to loath. Zira tried to give him some hints about them "being so much more than just foes", Simba didn't listen.
After the wedding Zira left the Priderock, she told Simba she goes hunting, first time as his queen, but really she just changed her form and approached Simba.
Simba was tired and upset, he asked Zira to "at least not ruin my wedding day" and left, looking for Kiara.
Zira and the outlanders set a trap and Zira got Simba at the edge of a cliff, as she always planned.
She shape-shifted in front of Simba, without worrying what the outlanders would think. Simba was deeply shocked to find out the truth, he remembered how mean he was to Zira as a cub, how he never let her finish and left 'cause he thought Zira was just ugly and not worth it. Now Simbs felt so guilty
Zira told him that since she could never stay Kiara the whole day, she is taking over the Pridelands now.
Simba cries and apologizes, he says he had been ignorant and selfish, he should've listened.
He starts falling to his death and Zira suddenly feels sorry for him, she changes into Kiara and gives Simba her paw. But will she really forgive him?
