Microsoft spent more than $80 billion assembling one of the most valuable collections of gaming franchises ever created. Call of Duty, Fallout, Doom, World of Warcraft, Candy Crush, and dozens of studios were supposed to turn Xbox Game Pass into the default way people played games. Instead, Xbox ended up cutting jobs, restructuring studios, changing leadership, and trying to repair its relationship with the players it spent years winning over.
In this video, I break down how Game Pass went from the best deal in gaming to the center of Microsoft's Xbox crisis. We look at the economics of day-one releases, the subscriber targets Microsoft missed, the price increase that pushed the model too far, and why simply buying more content was never a substitute for having a coherent strategy.
The bigger lesson is not that subscriptions cannot work in gaming. It is that even a great business model can collapse when leadership misunderstands what customers actually value. Game Pass did not fail Xbox. Xbox leadership failed Game Pass.
