111 Questions to Ask Before You Move Forward on AI
Every institution that gets AI wrong finds out. Except yours.
The startup finds out in eighteen months. The public company in ninety days.
You never will. You can fund a mediocre AI program for a decade β staff it, praise it at the family meeting, put it on a slide every March β and nothing will contradict you.
Scarcity is a forcing function. You don't have scarcity.
So the discipline has to be manufactured. It needs two things: a number nobody can argue with, and a person whose name is on it. Everything else is theater.
So I didn't write a book of answers. Answers expire. Questions don't.
I wrote 111. Here are ten:
1. What is the business of this family office? Not the services. The business. Most offices have never said it out loud, because the principal is in the room and the answer is uncomfortable.
2. If we rebuilt this office from scratch today, what would we never build the old way again? Everything you wouldn't rebuild, you're paying to maintain.
3. Which of the six dimensions is deficient β decision quality, execution speed, strength of people, clarity of purpose, adaptability of systems, family capability? If you can't name it, you're not solving a problem. You're shopping.
4. If AI works exactly as promised, what does this office stop doing? If the answer is nothing, you bought activity.
5. Where does your most sensitive intelligence live, and who else can reach it? Name the hardware. Name the jurisdiction. Name the people.
6. Which advisor is running your information through their AI tools right now, under whose terms? Your perimeter is not your perimeter.
7. Whose second brain is this β the office's, or eleven private ones? Every executive is building one, and all of it leaves with them.
8. Who runs it at two in the morning? If the name is a vendor, you rented sovereignty at capex prices.
9. What did this spend delete? If nothing came off the plate, you didn't buy capability. You bought a habit.
10. Ten years out: does this family have more capability, or a more sophisticated dependency?
The cruelty is in that last one. The family that answers wrong looks identical to the family that answers right for about eight of those ten years.
Then something real happens, and only one can think.
That's ten. The other 101 are reserved for members.
Not because they're secret. Reading a hard question is pleasant and costs nothing. Answering one out loud, with your name on the number, is the whole thing.
