Here's the thing nobody tells you when you buy the books: the rules being written down doesn't make this easy. DMing is hard. You will forget rules mid-session. You will forget how you ruled on something last month. You will rename an NPC because you can't remember what you called him the first time. None of that makes you bad at this.
In this one I go through what I'd tell any new Dungeon Master sitting down for their first few sessions — how to handle a rule you can't remember without killing the momentum, why your table looks nothing like the polished games you've watched online, how many players you should actually start with, the one book I've been reading for forty-two years that still teaches me something every time, and the single clearest sign that you're doing a good job. There's also a thing most new DMs don't realize they're allowed to do at their own table, and it changes everything once you understand it.

These are three professionally trained British stage actors. They run one of the better Dungeons & Dragons shows on YouTube, and I'm having a live chat with them Sunday 9-13-26, at 3 pm EST.
Wayne and Callum met as kids doing pantomime at their local theatre, went off to separate universities, both became working actors, and found each other again two decades later around a D&D table. Annina writes and stars in her own award-winning series, demonstrates board games professionally at conventions, and will tell you firmly that Lord of the Rings — not Star Wars — is her actual fandom.
Tomorrow night I am asking them what actually happens when trained actors play D&D. Whether performance training makes the game better, or makes everyone resist a bad dice roll because it ruins a good scene. Whether a DM is supposed to be a referee or a fan. The player character whose soul got written into the Shadowfell. The goblin that got named live on air, badly, because nobody had prepped a second goblin name. And a homebrew world where the gods stopped handing out magic. Elves kept theirs. Work out what that does to the price of an elf.

You wrote four pages. The players went the other direction. The pages never got opened, and somewhere in there you decided the answer was to prep less next time. That is the wrong lesson, and it is the reason so many DMs end up doing the least useful work available to them week after week while feeling guilty about how much of it they did.
The distinction is simple once somebody says it out loud. Planning decides what will happen. Prep builds what exists. One of them evaporates the moment the party turns left; the other is still there in session forty, which is why prep time goes DOWN over a long campaign and planning time never does. Joe covers why planning is the more seductive of the two and why nobody chooses it on purpose, what it quietly does to a DM who has four hours invested in a scene the players are avoiding, and the reason a well-prepped game produces better improvisation than an unprepped one — which is the opposite of what most people believe about improv.
There is also a one-line test near the end. It takes about four seconds, you can run it tonight on the notes already on your desk, and it will sort them into two piles. And an honest exception: Joe names the two scenes he genuinely does have planned for his Northport campaign, one arriving around two years from now and one around five — and answers the obvious objection about them out loud.

Somebody at your table pulls out a phone. The designer said this. The guy who wrote the game said this. And that is the end of the conversation, because who are you to argue with the man who built it. That reflex is new. It did not exist for the first thirty years of this hobby, and it is worth asking what arrived with it and what quietly left.
Joe goes back to November 1979 and the very first Sage Advice column in Dragon Magazine, written by Jean Wells, when getting an answer meant mailing a letter to Lake Geneva and waiting four months to find out whether anyone read it. Then forward to now, when an answer is three seconds away and permanently searchable. He covers what an official ruling actually is as against what a designer's public statement actually is — a distinction that is not subtle, and is not his opinion — what an answer from headquarters does to a conversation that was going fine without it, and the specific thing that happens to a DM who never has to decide anything for himself.
There is also the one move that turns a call you make at your own table into something with real force behind it, a confession involving a wish spell and his brother, and an apology roughly forty years overdue.

Drop that assumption and start asking what's actually there and why, and balance stops being the point. Carcosa started as a self-published booklet by Geoffrey McKinney in 2008. Within weeks people were calling for it to be pulled and reported. Raggi defended it publicly then, published an expanded hardcover through Lamentations of the Flame Princess in 2011, and has never backed off the position since. This new edition adds roughly 200 pages of material that has never appeared in any previous printing, including the entire Southern Lands quadrant and its 1,768-hex map.
We get into what Carcosa actually is underneath the reputation — an alien planet where thirteen color-coded races of humanity scavenge the ruins of civilizations that destroyed themselves long before people arrived. Combat where power levels swing wildly every single fight. Sorcery that costs something real. A hex crawl detailed to a density almost nobody attempts anymore.
We also talk about running a publishing house out of a two-bedroom apartment in Finland, and what sixteen years of refusing to sand off the edges has actually cost him.

The real fix isn't a fancy spreadsheet. It's scope discipline. Here's the problem nobody talks about: the moment your players sense you're rooting for them, everything they accomplish at your table gets a little bit cheaper in their own heads. That dragon they killed — did they earn it, or did their biggest fan just hand it to them? They'll never know for sure. And neither will you, because rooting for your players corrupts your rulings at a level you don't even notice happening.
I'm calling it what it is: cheating. Not malicious, not even conscious most of the time — but cheating. And I've done it myself, so this isn't me lecturing from some high horse. In this video I walk through exactly how the fudging starts, why it teaches your players the wrong lesson, what an impartial referee actually does differently, and three concrete things you can do this week if you recognize yourself in this.

Joe walks through the whole scenario at the table — the setup, the fighter's decision, the ruling, the fallout — and then Tim Shorts of Gothridge Manor and Paul Turner of Flint Fireforge weigh in with their own takes. The crew works through the actual rules-as-written question (5e attack of opportunity is a reaction/free action, old-school it was just "one free hit on the guy running away"), the broader philosophical question (if you get to CHOOSE your melee attack — sword, dagger, punch — why can't you attack the environment? why can't you cast a spell instead?), the DM's-table-DM's-rules principle (as long as you're consistent, players can live with it), and the deeper design point about attack of opportunity being one of 5e's messiest rules. Great DMing isn't a science, it's a CRAFT — closer to blacksmithing or luthiery than to anything you can finish learning from a book. Books get you to apprentice. They teach you what a hexcrawl is, how a megadungeon works, how Gary structured Keep on the Borderlands, why Jeff Talanian writes AS&SH the way he does. That's the foundation and it matters. But past a certain point the books stop being able to teach you what you need next, because what you need next is JUDGMENT — the ability to read your specific table, this specific player, this specific moment. Judgment doesn't come from more books. It comes from thousands of hours of table time, from other DMs whose games you've played in, from failure and correction, from watching someone who's been doing this longer than you and picking up something you didn't know you were missing. In this video I walk through the medieval craft model of apprentice-journeyman-master, why I think Dungeon Master might be the wrong word for what we do (Dungeon Journeyman is more honest), what Rob Conley taught me and Tim about running city games, the Jack White / Jimmy Page / The Edge documentary "It Might Get Loud" that showed three journeymen learning from each other in real time, and why the DMs who think they've mastered this are the ones who plateau. I've been running games since 1984 and I'm still learning. That's the point. That's the whole point.

This is a positive, optimistic rant — off the cuff, zero script, one geek talking straight to other geeks. Joe lays out the parallel nobody else is drawing: Marvel after Endgame and Wizards of the Coast after the OGL crisis made the SAME mistakes — they catered to agendas instead of fans, they fired everyone with institutional knowledge, and they treated the people with actual money to spend like the enemy. Then Spider-Man: Brand New Day happened: a great story, well told, with human emotion and pathos and comic-book lore callbacks — and a packed theater full of normal people buzzing on the way out. That's all it takes. Make good stuff. Respect the past. Now Wizards is making the same noises — Forgotten Realms to Kobold Press, Luke Gygax back on Greyhawk, Dark Sun returning, a new boss talking about getting players back into game stores. Joe's cynicism is fighting his hope, and for the first time in years, hope is winning. You're not doing it wrong. You're doing exactly what modern D&D asks — and what modern D&D asks is unsustainable. Somewhere between the 2014 Player's Handbook and now, the DM job description quietly grew into a screenwriter, a plot architect, a CR-balancing encounter designer, a spotlight manager, an improv actor, a therapist, and a Critical Role showrunner all rolled into one. Rob Conley is the author of How to Make a Fantasy Sandbox (DriveThruRPG platinum bestseller), Blackmarsh (his most-downloaded free setting), Points of Light (Goodman Games), and the Majestic Wilderlands. He runs Bat in the Attic Games out of Meadville, Pennsylvania, where he has been DMing the same Majestic Wilderlands campaign since the late 1970s.
